Why Your CC Habit Might Be Slowing Down Your Organisation
We’ve all been there.
You open your inbox on a Monday morning to find an email with forty-three people copied into it.
The subject line reads:
“Quick Question.”
It is anything but quick.
You scroll.
And scroll.
And scroll again.
By the end, you’re still not entirely sure why you’re there.
Welcome to one of the most common—and least discussed—habits in modern organisations.
The culture of copying everyone.
Now, let’s be fair.
Most people don’t do this with bad intentions.
In fact, the reasons are often understandable.
They want transparency.
They don’t want anyone to feel left out.
They want to keep their manager informed.
Sometimes they simply want to protect themselves.
“If everyone saw the email, nobody can say I didn’t communicate.”
Unfortunately, the result is often the exact opposite of what was intended.
When Everyone Is Responsible, Nobody Really Is
One of the biggest side effects of excessive copying is something psychologists call the diffusion of responsibility.
The more people who receive a request, the less likely any individual feels personally responsible for acting on it.
We’ve all seen it happen.
An important email lands.
Nobody replies.
Not because people don’t care.
Because everyone assumes someone else will.
Ownership quietly disappears.
The Hidden Cost
Every unnecessary email creates a small interruption.
Research on attention and task switching has shown that interruptions carry a cognitive cost. Even brief distractions can reduce focus and make it harder to return to deep work.
Now multiply that by dozens of unnecessary emails each day.
Across hundreds—or thousands—of employees.
The cost becomes significant.
Not only in time.
But in attention.
And attention is one of the most valuable resources leaders have.
A Simpler Way
Before sending your next email, ask yourself three questions.
- Who needs to make the decision?
- Who needs to contribute?
- Who simply needs to be informed afterwards?
Those three questions alone can dramatically improve communication.
Sometimes a direct conversation is even better than another email.
Sometimes a quick phone call replaces twenty replies.
Sometimes fewer people create faster decisions.
Leadership Is About Clarity
The best leaders don’t communicate more.
They communicate more intentionally.
They know that every message either creates clarity or creates noise.
Every unnecessary recipient adds complexity.
Every carefully chosen recipient strengthens ownership.
So perhaps the next time your cursor hovers over the CC field, pause for a moment.
Not because copying people is wrong.
But because leadership is rarely about involving everyone.
It’s about involving the right people at the right time.
Your inbox—and your colleagues—may never look at you the same way again.

1. The Insurance Broker
“I’m copying everyone just in case.”
2. The Celebrity Tagger
“If the CEO is copied, this must be important.”
3. The Human Megaphone
Every email is apparently breaking news.
4. The Reply-All Warrior
Replies “Thanks!”…
…to 48 people.
5. The Invisible Spectator
Copied into everything.
Reads nothing.
6. The Blame Prevention Specialist
“Please see my email below…”
(You can almost hear the tribunal music.)
7. The Minimalist Leader
Copies only the people who genuinely need to know.
Creates clarity.
Builds ownership.
Gets decisions made.
“Leadership isn’t measured by how many people receive your emails. It’s measured by how many people leave your communication knowing exactly what they’re responsible for.”
If your organisation is navigating the complexities of hybrid work, leadership trust and high-performing teams, I’d love to help. Together we can build leadership cultures where flexibility and accountability reinforce each other—not compete.
