Values-Based Leadership: The Compass Every Leader Needs

Let me start with a simple question.

Do you know your values?

Not the values listed in your organisation’s annual report.

Not the values written on a wall in reception.

Your personal values.

The principles that guide your decisions, shape your behaviour and influence what feels right—or wrong—in your leadership.

If you’re struggling to answer that question quickly, you’re not alone.

After years of coaching leaders around the world, I’ve discovered something surprising.

Many highly successful leaders have never consciously identified their core values.

Yet those values influence their lives every day.

What Are Values?

Values are the things that matter most to us.

They act as an internal compass.

They influence how we make decisions, how we lead, what motivates us and what drains us.

Common values leaders often identify with include:

Integrity

Growth

Freedom

Contribution

Excellence

Trust

Connection

Learning

Courage

Innovation

Respect

Authenticity

Service

Legacy

Purpose

There is no universal list.

There are only the values that matter most to you.

How Values Show Up in Leadership

Whether you’re aware of them or not, your values are already influencing your leadership.

Imagine a leader whose strongest value is integrity.

They are likely to become frustrated in environments where promises aren’t kept.

Now consider a leader who deeply values growth.

Put them in a stagnant role with little challenge and they may quickly lose motivation.

Or a leader whose core value is connection.

If they spend all day managing spreadsheets and very little time engaging with people, their energy often drops dramatically.

The challenge is that many leaders interpret these signals incorrectly.

They assume they have chosen the wrong role.

The wrong company.

The wrong team.

Sometimes the issue is simply a lack of alignment.

What Happens When We Ignore Our Values?

This is where problems begin.

When leaders repeatedly act against their values, they often experience:

Frustration.

Stress.

Low engagement.

Loss of confidence.

Decision fatigue.

Burnout.

A sense that something is missing.

Not because they are incapable.

Because they are disconnected from what matters most.

I’ve seen leaders climb the corporate ladder only to discover they no longer recognise the person they became while climbing it.

Success achieved at the expense of core values rarely feels fulfilling.

How to Discover Your Values

If you’re unsure what your values are, start by reflecting on these questions.

When have you felt most fulfilled in your career?

What consistently frustrates or angers you?

What kind of people do you admire most?

What qualities do they embody?

What experiences give you energy?

What experiences drain it?

What moments in your life make you feel most proud?

Patterns will begin to emerge.

Those patterns are often clues to your values.

How to Lead Through Your Values

Once you know your values, use them as a filter for important decisions.

When facing a difficult choice, ask:

  • Which option best aligns with who I want to be?

When setting goals, ask:

  • Do these goals reflect what truly matters to me?

When leading your team, ask:

  • How can I model my values through my behaviour?

Because leadership is not about having all the answers.

It is about creating consistency between what you believe and how you behave.

People trust leaders whose actions align with their values.

People follow leaders whose behaviour reflects their principles.

And people are inspired by leaders who know what they stand for.

A Final Reflection

One of the most powerful exercises I give leaders is this:

Imagine your team had to describe your values based only on your behaviour.

Not your intentions.

Not your words.

Your behaviour.

– What values would they say you truly live?

The answer may be one of the most revealing pieces of leadership feedback you’ll ever receive.

Because ultimately, values are not what we say is important.

Values are what our actions repeatedly demonstrate.

And when leaders understand that, everything begins to change.
