The Hidden Scarcity Mindset That’s Quietly Limiting Your Leadership

A few years ago, I worked with a senior leader who was admired throughout her organisation.

She was intelligent, hardworking and deeply committed to her team.

She was also completely exhausted.

Her calendar was overflowing.

Her inbox never stopped.

Her team relied on her for almost everything.

Yet despite all her effort, she felt frustrated.

“They should be more proactive,” she told me.

“They should take more ownership.”

“They should stop bringing every problem to me.”

As we explored her leadership patterns, something surprising emerged.

The issue wasn’t her team.

The issue was the invisible scarcity mindset shaping her leadership.

Most people associate scarcity mindset with money.

In leadership, it shows up very differently.

It appears as over-control.

Micromanagement.

Perfectionism.

Difficulty delegating.

Fear of mistakes.

A reluctance to share authority.

An unconscious need to remain indispensable.

And because many of these behaviours are rewarded in organisations, leaders often don’t realise what’s happening.

They believe they are maintaining quality.

Driving performance.

Protecting results.

Yet the impact can be significant.

People become dependent.

Initiative declines.

Innovation slows.

Confidence erodes.

Teams wait for permission instead of taking ownership.

Ironically, leaders become trapped by the very system they helped create.

What Scarcity Sounds Like

Scarcity mindset often speaks in subtle ways.

“If I don’t do it myself, it won’t be done properly.”

“I can’t trust others with this.”

“I need to stay involved.”

“They’re not ready yet.”

“I’m responsible for the outcome.”

While these thoughts may feel reasonable, they often mask a deeper fear:

Fear of losing control.

Fear of being judged.

Fear of becoming less relevant.

Fear of failure.

The Cost of Staying There

When leaders operate from scarcity, they become the bottleneck.

Decisions slow down.

Development slows down.

Growth slows down.

Most importantly, people stop discovering what they’re capable of.

One of the greatest tragedies in organisations is not underperformance.

It’s untapped potential.

Potential that remains hidden because leaders unknowingly create environments where people become dependent rather than empowered.

The Reframe That Changes Everything

During our coaching conversation, I asked my client one question.

“What if your success as a leader isn’t measured by how much your team needs you, but by how little they need you?”

The room went silent.

Because she realised something important.

For years she had been proving her value through doing.

The next stage of her leadership required creating value through developing.

That is abundance leadership.

Abundance leaders understand that empowering others does not diminish their value.

It multiplies it.

They don’t hoard responsibility.

They distribute it.

They don’t seek to be the smartest voice in the room.

They create rooms filled with smart voices.

They don’t build followers.

They build leaders.

Questions to Reflect On

As you think about your own leadership, consider:

  • Where am I holding on too tightly?
  • What am I protecting?
  • What assumptions am I making about my people that may no longer be true?
  • What opportunities for growth am I unintentionally taking away from others?

And perhaps most importantly:

  • If I trusted my team more, what would become possible?

Leadership is not about being indispensable.

It’s about creating an environment where people discover they are capable of more than they imagined.

Because the greatest leaders don’t create dependence.

They create confidence.

And confidence has a remarkable way of multiplying throughout an organisation.
